Use this ladder to diagnose your team — not to shame anyone. The goal is shared language and sequencing investments.

Level 0 — Offline habits

Work lives in ad hoc docs and DMs. AI usage is rare or individual.

Move: Establish a single source of truth for prompts and examples.

Level 1 — Chatting

People use AI for drafts but outputs vary wildly.

Move: Introduce few-shot templates and a weekly prompt review (15 minutes).

Level 2 — Systemizing

Templates, scorecards, and exemplars live in a shared library; quality stabilizes.

Move: Assign owners per workflow; track version changes.

Level 3 — Automating

Repeatable steps connect between tools (ATS, sheets, enrichment, mail).

Move: Instrument one loop end-to-end; measure error rates and time saved.

Level 4 — AI-native operations

Workflows assume models exist; teams continuously improve skills, data, and automation.

Move: Tie roadmap to business outcomes — time-to-fill, quality of pipeline, hiring manager satisfaction.

How leaders use the ladder

  • Training: Match curriculum to the next level, not the aspirational one.
  • Hiring: Ask candidates how they improved a shared asset last quarter.
